VERY SOON you're going to find why I stopped tanning the big guys. In order for it to become soft, the hide has to be "broken". The fibers inside the hide have to be separated. In order to do this, the hide must by dragged back and forth over a dull edged surface. A dull ax blade, a pointed fence post, whatever. After oiling the hide, begin breaking. Every square inch must be broken. When you finish the first time, re-oil, and do it all over. Continue repeating these steps until it gets as soft as you'd like or as soft as you're going to get it, whichever comes first. If you don't have strong arms and a back now, you will when you're finished.
