stiffening leather...?

i'm working on an elk hide sachel for my brother at the moment and the leather seems bit soft for heavy use..i'm just wondering the best and least toxic way to "toughen up" this leather..?

I have picked up many tanning variations around here and If memory serves(most times anyway)A vegetable tan/bark tan would give you the stiff leather you need .It is tougher both in flexiblity and durability.I'm sure others have their ideas,too.
