Tumbling to soften hides

I've tanned deer hides in the past by pulling and stretching and using a breaking tool as the hide dries. I have a home-made tumbler that I now use mostly just for drying capes out and removing some of the oil prior to mounting. I am somewhat confused on how to go about softening a hide using a tumbler. When should you put the hide in? After it is dried out or when it is in a semi dry state. My tumbler is only about five feet high. Is this deep enough to work effectively. I've heard that a bigger tumbler works much more better for this purpose. Thanks, Steve

Bruce just had a whole description on here less than a month ago it seems. As I recall, he stated 6 feet, but that's a WAG and not for sure. Hit that orange Icon over there to the left and type in "tumbler height".
