Skin is to hard to break

I recently tanned a Javilina skin. As it was in the oil stage, I had to leave town and was unable to break it. Now that I am back the skin is hard. I also notice some small black spots here and there on the skin. Does this mean I did not thin it enough? The nose skin is hard and so are the ears. I am not sure if I can turn the ears back in. Do I need to rehydrate? If so do I use salt water or regular water?

How did you tan it?

How was it tanned? It sounds like you will have to rehydrate it - then let it dry again and then brake it soft!
