Fixing ears & faces

I'm not quite sure what category to put this in, but as it pertains to the tan, I thought maybe here. If it belongs elsewhere, please move it.

I often make mountainman hats that require the face to be on the hat. Often I get horribly stiff and squished noses and ears and I'd like to make them look a bit nicer on the hats.

Is there a quick way to rehydrate and fix this? Or do I chance ruining the head completely?

I have animal heads that I cut in half, kinda like a 1/2 rug shell and rehydrate the head skin and pin it to the " form" and let it dry in that shape.

What do you rehydrate it with?
